Nobody notices the week it changes.
At the start you do everything and it is fine. You know every client, every number, every job. Nothing is written down because nothing needs to be. You are standing in the middle of it.
Then the work doubles. And the thing that doubles with it is not the interesting part. It is the chasing. The following up. The checking before something goes out. Reminding somebody that a price was never actually agreed.
None of that is the craft. All of it has to happen.
So you absorb it, because absorbing it feels faster than explaining it. And that choice, made quietly again and again, is the whole thing.
You did not become the bottleneck. You were appointed to it, one small shortcut at a time.
Then you hire, and it does not go away.
This is the part that surprises people. You bring somebody good in. They are capable. A few weeks later your week is not lighter. It is just a different shape.
You handed over the doing. You did not hand over the deciding. So now they do the work and they bring you the calls. Which invoice to push. Whether this one is ready. What to say to a client who is unhappy.
Each one is quick. There are a lot of them. Add them up and that is your Friday.
And you cannot hand the deciding over, because nobody wrote down how you do it. It is not in a document. It is in your head, and it comes out as an opinion in the moment.
The eleven questions.
Every business that does work for other people answers these. Yours does, right now, whether or not anyone has said them out loud. Read them against one test: if you disappeared for two weeks, what would happen to this?

Your competitor down the road answers the same eleven. So does a studio in another country, in a trade you have never heard of. The questions are common property.
What is not common property is your answers. What counts as ready. When you let a late payment slide and when you do not. The job you turn down. Nobody else has those, and almost nobody has written theirs down.
Your process is not the valuable part. Your taste is.
People protect the wrong thing. They keep the process close, and the process is the same eleven questions everyone answers. Then they leave the answers unwritten, and the answers are the only part that is really theirs.
That is why the fix is not a bigger process document. I have read plenty. They describe the visible steps and skip the invisible decision, so they are correct and useless at the same time.
The fix is narrower and harder. Write down what you would have said. Not the stages of a project. The rule you apply when you look at it and think, no, not yet.
It is uncomfortable, because most of it has never been said out loud before. It is also the one part of this that nobody can do for you.
What changes once it is written.
Once the answers are written down, they can be applied by something other than you. That is the whole trick, and it is less magic than it sounds.
The chase is drafted in your words, because your words are on file. The job is held, because your rule says nothing starts without an agreed price. The reply is drafted the way you would have written it, and you choose whether it goes on its own or waits for a person. That is how Pulse works for the businesses we run it for.
